Create a compelling show, build anticipation, release one episode at a time, and give audiences a reason to return next week. For decades, this formula kept viewers engaged. From I Love Lucy to Friends, television trained audiences to organise their lives around programming schedules. The channel decided when you watched, and the audience adjusted accordingly.

Then Netflix arrived with a deceptively simple question: What if audiences didn’t have to wait?

In February 2013, Netflix released all 13 episodes of House of Cards, its ambitious political drama starring Kevin Spacey and Robin Wright. The reported investment in the series was around $100 million, an extraordinary commitment for a company still establishing itself as a serious player in original entertainment. But the money was only part of the story. The real disruption lay in how Netflix chose to deliver the product.

Instead of following the industry’s established weekly-release model, Netflix made the entire season available at once. Viewers could watch one episode, three episodes, or the entire season in a single sitting. The decision challenged not just television distribution, but the underlying assumption that audiences needed scarcity and scheduled access.

Netflix was not simply offering a new show. It was offering a different relationship with television.

When the Customer Takes Control

Imagine a viewer reaching the end of an episode of House of Cards. The story has just revealed a political betrayal, a character has made a dangerous decision, and the screen goes dark. On traditional television, viewers had to wait a week to discover what happened next. The broadcaster controlled the pace.

On Netflix, the next episode was waiting.

That small difference changed viewing psychology. The cliffhanger, once a device to bring audiences back the following week, became an invitation to keep watching. The question shifted from “Will I remember to watch next Tuesday?” to “Can I watch just one more episode?”

Netflix removed the friction between wanting to know what happened next and finding out. It turned a series of separate appointments into one continuous experience.

The strategy worked because Netflix understood three emerging consumer expectations:

Control: Viewers wanted to decide when and how much they watched.

Convenience: They wanted entertainment without being constrained by broadcast schedules.

Continuity: They wanted to remain immersed in a story rather than repeatedly interrupt the experience.

Netflix did not invent binge-watching. DVDs and television box sets already let audiences consume stories in batches. What it did was make the behaviour accessible, convenient and mainstream through internet-based distribution.

The result was bigger than a successful release strategy. Netflix helped change what audiences came to expect from television.

The Real Innovation Was Not the Show

It’s easy to conclude that Netflix succeeded because House of Cards was an excellent production. Its political intrigue, strong performances and cinematic presentation certainly helped. But quality alone doesn’t explain the launch’s strategic significance.

Hollywood had no shortage of expensive productions, talented actors or ambitious writers. Netflix’s more consequential decision was to challenge the rules governing how a successful television show should reach its audience.

Traditional broadcasters operated within a system shaped by advertising slots, ratings cycles, programming schedules and the need to retain viewers over time. Weekly episodes created recurring audience occasions and gave networks opportunities to generate advertising revenue.

Netflix operated with different incentives. Its subscription model made subscriber acquisition, engagement and retention central to its economics. Offering an entire season could make the service more attractive, encourage sustained viewing and strengthen the perception that a subscription delivered exceptional convenience.

The same product category, therefore, could support two different business models, each with a different definition of success.

This distinction matters for strategy. Disruption does not always require a revolutionary product. Sometimes it comes from changing how an existing product is packaged, priced, delivered, or experienced.

Consider how businesses can challenge established conventions without necessarily inventing something entirely new:

A coffee shop opens early to serve customers before competitors do.

A bank eliminates unnecessary paperwork instead of adding another financial product.

A retailer offers same-day delivery instead of competing only on price.

A consultancy charges for measurable outcomes instead of billing only for hours.

A pet supplement brand explains its ingredients and scientific rationale instead of relying entirely on emotional advertising.

Each business questions an accepted practice. The opportunity is not simply to do something differently, but to make the difference matter to customers.

Netflix didn’t need to convince people they wanted good television. It needed to convince them they shouldn’t have to wait.

Counter-Positioning: Winning by Rejecting the Rules

The larger business lesson is the power of counter-positioning: deliberately adopting a strategy that challenges competitors’ established practices.

When every business in a category follows the same conventions, competition often becomes incremental. Brands invest in marginally better features, slightly lower prices, more advertising or increasingly elaborate versions of familiar offerings. They become more alike even as they spend more money trying to stand apart.

Counter-positioning starts with a different question: What if the rule everyone follows is not a necessity but merely a habit?

Consider the ice cream market. If every shop competes primarily on vanilla, another shop offering marginally better vanilla enters an exhausting contest of price, quality and convenience. But a shop that builds its identity around unusual flavours, unexpected combinations and a constantly changing menu gives customers a different reason to visit.

Mint chocolate chip might not appeal to everyone. That is precisely the point. The objective is not always to attract the largest possible audience with the most familiar proposition. It is to become distinctly relevant to customers who have a reason to choose you.

The same principle applies across categories:

Positioning: Instead of claiming to be another premium brand, own a specific customer need or distinctive benefit.

Pricing: Instead of offering perpetual discounts, build a proposition that makes the value visible and defensible.

Distribution: Instead of relying entirely on conventional retail, create a direct relationship with customers.

Communication: Instead of repeating category clichés, articulate a point of view that customers can recognise and remember.

Customer experience: Instead of adding more features, remove the friction that makes the existing experience frustrating.

In each case, differentiation emerges from questioning the category’s assumptions rather than simply improving its existing formula.

However, one important qualification remains. Being different is not automatically being better. A business can reject conventions and still produce an offering customers do not want. Counter-positioning works when the alternative solves a meaningful customer problem, expresses an underserved desire or delivers value in a way that incumbents struggle to replicate.

Netflix’s release strategy mattered because it aligned with a real consumer preference for control and convenience, not merely because it was unconventional.

Why Incumbents Find Change Difficult

Established businesses often understand customer needs perfectly well. Their difficulty lies in the systems built around serving those needs.

A broadcaster introducing a full-season release could undermine its weekly advertising inventory, disrupt programming schedules and alter the commercial relationships that supported its business. What looked attractive to viewers could threaten the economics of the existing model.

This is why challengers sometimes enjoy an advantage. They aren’t burdened by the same legacy assumptions, operating structures, or revenue dependencies. They can design their businesses around different priorities.

The same pattern appears across industries. Digital photography challenged film economics. Streaming challenged physical media and conventional television distribution. Direct-to-consumer brands questioned the necessity of traditional retail intermediaries. Subscription software challenged the practice of selling expensive, periodic upgrades.

For established businesses, the challenge is to distinguish between practices that remain commercially valuable and those that survive primarily because they are familiar.

Leaders can begin by asking:

Which industry conventions genuinely benefit our customers?

Which practices exist because they support our current operating model?

What customer frustrations have we accepted as unavoidable?

If we were entering this market today, would we design the business in the same way?

What alternative would we pursue if our biggest competitor did not exist?

These questions can reveal opportunities that incremental product development alone might never uncover.

The Courage to Make the First Move

We tend to celebrate disruption after it works. In retrospect, the logic appears obvious. Before the outcome is known, however, challenging an established model carries real risk.

What if viewers disliked having an entire season available?

What if they finished the series too quickly and had nothing else to watch?

What if the investment failed to generate enough subscriptions to justify the expense?

These were legitimate questions. A disruptive strategy does not guarantee success. It is a calculated decision to test an alternative when the potential reward justifies the risk.

Netflix had the advantage of a subscription platform, viewing data, and a business model that let it learn from audience behaviour. The release of House of Cards was therefore more than a creative gamble. It was part of a broader effort to build a differentiated entertainment service around original content and subscriber experience.

The company later expanded its original programming ambitions as the industry increasingly experimented with different release schedules. Today, weekly releases, full-season drops and hybrid approaches coexist. Once a challenger proves an alternative is commercially viable, the market begins to reconsider what it once treated as standard practice.

For businesses considering a similar move, the process need not involve a dramatic, all-or-nothing decision:

Identify the convention: Find a widely accepted practice that may no longer serve customers well.

Understand the unmet need: Establish why customers might welcome an alternative.

Design the counter-position: Develop a clear proposition that challenges the existing model.

Test the hypothesis: Pilot the idea with a defined customer segment before committing substantial resources.

Measure commercial impact: Track adoption, retention, willingness to pay, margins and customer satisfaction.

Scale what works: Invest further when evidence demonstrates that the alternative creates meaningful value.

The objective is not disruption for publicity. It is a better business model built around a more relevant customer proposition.

Every Business Has a Convention Worth Questioning

Netflix’s story isn’t an instruction to be provocative for attention’s sake. Nor does it suggest that every business must overturn its industry to survive.

It offers a more practical challenge: identify the conventions your customers have learned to tolerate, and ask whether you can serve them better by doing something fundamentally different.

If every consultancy sells hours, could you sell measurable outcomes?

If every retailer competes on discounts, could you build a business around expert guidance and after-sales support?

If every pet supplement brand relies on emotional imagery and broad wellness promises, could you differentiate through transparent ingredients, evidence-based claims and clearly explained benefits?

If every educational institution measures learning through classroom attendance, could you redesign the experience around demonstrated competence?

The opportunity lies in finding the gap between what an industry routinely delivers and what customers would genuinely value.

Start by examining three things:

The assumptions your competitors share

The frustrations customers repeatedly express

The commercial constraints that prevent incumbents from responding differently.

Look for a proposition that addresses a real unmet need, test it on a manageable scale, and measure whether customers actually change their behaviour.

Not every experiment will work. But a business that never questions its category’s rules risks becoming exceptionally good at doing something customers increasingly take for granted.

Netflix’s House of Cards launch showed that how a product reaches its audience can be as consequential as the product itself. The company challenged a familiar convention, aligned the alternative with its business model and helped establish a new pattern of consumer behaviour.

The lesson extends far beyond entertainment. Markets do not always reward the business that follows the established formula most efficiently. Sometimes they reward the business that recognises the formula is no longer the only way forward.

You do not need a Hollywood budget to apply that lesson. You might run a small consultancy, a neighbourhood restaurant, a retail outlet or a startup with limited resources. Your opportunity may be smaller, but the strategic question is the same.

What does everyone in your industry accept as normal that your customers might be better off without?

Find the answer, build a credible alternative, and give people a compelling reason to choose it. Competing by doing the familiar thing a little better can keep you in the game. Finding a better way to play it can change the game itself.

Netflix challenged Hollywood’s established television model by releasing all 13 episodes of House of Cards at once.
