The formula was relatively straightforward: get noticed, build awareness, communicate a proposition and convert attention into purchase. Television delivered reach, print created credibility, outdoor advertising built visibility and digital media brought targeting and measurable performance. Social media added conversation and community. Today, however, something fundamental is changing. Generative AI can create thousands of pieces of content in minutes, algorithms can identify increasingly precise audiences and brands can personalize communication at a scale that was once impossible. Consumers are consequently surrounded by commercial messages. In this environment, attention is becoming easier to manufacture, while meaning is becoming harder to earn.

This is where the idea of “identity permission” becomes strategically important. The concept, discussed in a recent Knowledge at Wharton article, suggests that a brand becomes significantly more valuable when consumers allow it to become part of how they see and express themselves. A consumer noticing a brand is one thing. A consumer believing that the brand says something about who they are is something much deeper. Once a brand enters that territory, it is no longer competing only on product features, price, distribution or advertising visibility. It is competing for a place in the consumer’s personal narrative.

Consumers do not simply buy products

Consumers have never purchased products entirely for functional reasons. A watch tells time, but it can also communicate achievement. A car provides transportation, but it can signal aspiration and status. Clothing offers utility, but can simultaneously communicate taste and personality. A university provides education, while its name can become part of someone’s professional identity for decades. A restaurant sells food, but the choice of restaurant can communicate lifestyle, social status and cultural affiliation.

Indian brands have understood this for generations. Titan did not build its reputation merely by selling watches; it helped turn the watch into an expression of personal achievement, gifting and life milestones. Tanishq moved jewellery beyond a simple product transaction by connecting it with relationships, rituals, changing Indian families and evolving ideas of womanhood. Amul has become more than a dairy brand because generations of Indians have encountered it through topical advertising that reflects the country’s humour, politics, culture and everyday life.

These brands illustrate an important principle: products become more powerful when consumers can attach their own meanings to them. The consumer is not merely receiving the meaning created by the marketer. They are using the brand to construct and communicate their own meaning.

India is an identity-rich market

India makes this shift particularly interesting because Indian identity has never been singular. It is simultaneously regional, linguistic, cultural, generational, professional, economic and increasingly digital. A young professional in Bengaluru may consume global technology, follow international entertainment, wear an Indian D2C fashion label and still remain deeply connected to family traditions and regional culture. A consumer in Kochi may have very different cultural references from someone in Jaipur, while both may share aspirations around wellness, entrepreneurship, mobility or personal success.

This complexity creates an opportunity for brands. The old mass-market model attempted to make millions of consumers respond to essentially the same proposition. The emerging opportunity is to establish a strong central meaning while allowing consumers to interpret that meaning through their own lives.

Consider boAt. Its growth was not simply about selling headphones and speakers. The brand became associated with a younger, digitally connected and aspirational Indian consumer. Its products, pricing, celebrity associations and communication helped turn relatively ordinary electronics into lifestyle accessories. Similarly, Mamaearth built much of its early appeal around the idea of a new generation of Indian consumers seeking safer, more conscious and contemporary personal-care choices. Whether every consumer remains loyal is a separate question; the strategic point is that the brands attempted to stand for something beyond their immediate product category.

The opportunity is particularly strong for Indian brands because consumers can simultaneously want global quality and local relevance. “Indian” and “global” are no longer necessarily opposing identities. A consumer can want international standards, Indian cultural familiarity, regional authenticity and individual expression at the same time.

From an audience to a community

The distinction between an audience and a community is becoming increasingly important. An audience consumes communication. A community participates in meaning. A follower may see a brand’s Instagram post, while a community member may recommend the product, create content around it, answer questions from other consumers and feel that other users represent people like themselves.

Indian beauty provides a useful illustration. Nykaa built more than a retail proposition around beauty; its content, tutorials, reviews and creator ecosystem helped create an environment in which consumers could learn, discuss and participate. Platforms and brands in categories such as parenting, fitness and food have similarly discovered that consumers often trust other consumers because their experiences feel more relatable than conventional advertising.

This creates an advantage that advertising alone cannot easily reproduce. A competitor can copy packaging, colours, claims, advertising formats and influencer strategies. It cannot instantly copy the history of a community. Communities develop their own language, rituals, references and memories. Those accumulated associations can become a genuine source of competitive defensibility.

The rise of the “this is who I am” brand

Some brands eventually become shorthand for particular kinds of people. Choosing a brand can communicate that someone is health conscious, design conscious, environmentally aware, ambitious, unconventional, technologically sophisticated or culturally rooted.

Patagonia is often associated with environmental consciousness. Apple has become associated in many markets with design, creativity and a particular relationship with technology. In India, brands such as Fabindia have historically occupied territory around Indian craft, contemporary traditional living and cultural authenticity, while companies such as boAt have positioned themselves closer to youthful, accessible technology and lifestyle.

The important point is not whether every consumer consciously thinks this way. Most do not. Identity operates subtly. People accumulate brands that fit their self-image and discard brands that no longer do.

This is particularly significant among younger consumers. Their identities are expressed continuously through what they wear, eat, watch, follow, post and recommend. Consequently, a brand can become an ingredient in identity construction. The question for marketers is therefore not simply, “Do young consumers know us?” but “Does choosing us help them express something they value?”

AI can personalize communication, but it cannot automatically create meaning

The rise of artificial intelligence makes identity even more important. AI can analyse customer behaviour, recommend products, generate individualized messages and adapt creative to different audiences. But personalization and recognition are not the same thing.

Personalization says, “We know something about you.”

Recognition says, “We understand something about you.”

An online retailer recommending running shoes because someone previously purchased sportswear is personalization. A brand understanding that running represents discipline, wellness and self-improvement for that consumer is closer to recognition.

As AI makes personalization cheaper, personalized communication itself will become less distinctive. Every brand will be able to generate customized messages. Every retailer will be able to recommend products. Every chatbot will be able to remember preferences.

What AI cannot automatically manufacture is emotional legitimacy.

A brand cannot simply tell a consumer, “You are environmentally conscious,” and assume that the consumer will accept the association. The brand has to provide evidence through its products, sourcing, behaviour and communication. Identity is earned through consistency.

Indian culture gives brands a powerful advantage

For Indian marketers, cultural relevance is becoming more valuable because India should not be treated as one homogeneous market. It is a collection of consumer cultures connected by increasingly common aspirations.

Food demonstrates this beautifully. A national food brand may need to communicate differently in Kerala, Punjab, Bengal or Maharashtra—not simply because tastes differ, but because food carries memory, family, tradition and regional identity. The same principle applies to beauty, fashion, wellness and personal care.

The success of regional and culturally rooted brands shows that consumers are often willing to pay attention when brands understand their world. Kerala-based brands such as KLF Nirmal and Eastern have built strong associations around regional food habits, while brands such as Aachi have expanded from a Tamil Nadu-rooted identity into a much broader Indian food proposition. The lesson is not that every brand must become regional. It is that cultural specificity can create meaning that generic national communication cannot.

The strongest approach is often to establish a clear central belief and allow consumers to experience that belief through different cultural expressions. Translation changes words. Cultural relevance changes meaning.

Identity-based segmentation can reveal new opportunities

Traditional segmentation tells marketers who consumers are: age, income, location, gender, occupation and purchasing behaviour. Identity-based thinking asks what consumers are trying to express.

A 25-year-old professional may not simply be a “premium skincare consumer”. She may see herself as someone who invests in wellness and wants to make informed choices. A 35-year-old pet parent may not simply be buying supplements; he may see responsible pet ownership as an important part of his identity. A young entrepreneur may not simply be buying clothing; he may want brands that reflect independence and contemporary ambition.

These motivations can cut across demographics.

That is why marketers should increasingly ask five questions: What does our brand help consumers express about themselves? What aspiration or belief does it make easier to communicate? Which communities naturally see themselves in the brand? Does the product experience support the identity we claim? And, most importantly, do consumers feel understood rather than merely targeted?

These questions move brand strategy beyond communication and towards meaning.

The danger of borrowing identity without earning it

There is, however, a significant risk. The deeper the relationship between consumer and brand, the greater the expectations. If consumers simply like a product, a disappointing experience may lead them to switch. If consumers identify with a brand, inconsistency can feel personal.

A company that builds its identity around sustainability, wellness, authenticity or social responsibility is eventually judged against those promises. The brand has effectively borrowed a piece of the consumer’s identity and therefore has an obligation to behave consistently with it.

This is why brands should be cautious about attaching themselves to cultural movements or fashionable causes simply because those subjects generate engagement. If the organisation’s behaviour contradicts the identity it communicates, the resulting disappointment can be greater than the benefit generated by the campaign.

Identity is therefore both an opportunity and a responsibility.

The new competitive advantage

For years, companies competed to own categories. Then they competed to own customer relationships, data, distribution and attention. Increasingly, another form of competitive advantage is emerging: the place a brand occupies in the consumer’s sense of self.

That space cannot simply be purchased through media. It cannot be generated by an algorithm. It cannot be manufactured overnight through influencer partnerships. And it cannot be created merely through a clever positioning statement.

It has to be earned through repeated evidence. The product must deliver. The experience must reinforce the promise. Communication must feel credible. The brand must understand its cultural environment. Its behaviour must be consistent. Its community must have reasons to exist beyond promotional offers.

For Indian brands, this is particularly significant. Indian consumers are simultaneously local and global, traditional and modern, individualistic and community-oriented, price conscious and aspirational. They can celebrate regional culture while consuming global entertainment. They can demand premium experiences while remaining highly value conscious. They can embrace technology without abandoning tradition.

Brands that understand these contradictions can become considerably more relevant than those that continue to see consumers simply as demographic segments.

When the brand becomes part of the story

The fundamental question for marketers is changing. It is no longer enough to ask, “How do we get consumers to notice us?” A more valuable question may be, “Why would consumers want us to be part of their story?”

That is much harder to answer because advertising alone cannot create it. It requires a brand to understand people’s aspirations, communities, tensions and cultural context deeply enough to become relevant to their lives.

Attention can be bought. Engagement can be engineered. Personalization can increasingly be automated.

Identity is different.

When consumers feel that a brand represents something about who they are—or who they want to become—the relationship moves beyond conventional marketing. The brand becomes part of their self-expression.

For Indian businesses, this creates a powerful opportunity. The next generation of successful brands may not simply be those that shout the loudest, advertise the most or personalize the fastest. They may be the brands that understand the complexity of Indian consumers and give them something more valuable than another product to buy: a meaningful way to express who they are.

The competitive advantage of tomorrow may therefore not be about owning a category.

It may be about earning a place in someone’s identity.

For decades, marketers have competed for attention.
